A SaaS CAC LTV churn model is the part of your financial model that investors open first, because it answers one question: does each rupee of growth spend come back, and how fast? Most Indian SaaS companies calculate these metrics from a dashboard, then struggle when an investor asks them to reconcile the numbers to audited sales and marketing expense. This guide walks through how to build the model from cohort data, which formulas hold up and which mislead, and where Indian accounting and tax rules change the inputs. It closes with benchmarks, mistakes we see in diligence, and a step by step build sequence.

What is a good LTV to CAC ratio for a SaaS company?

A ratio of 3:1 or better, with CAC payback under 12 to 18 months, is the commonly cited benchmark. The ratio only means something if LTV uses gross margin, not revenue, and churn comes from cohort data, not a blended monthly average. (Industry benchmark; varies by segment and ACV.)

What a SaaS unit economics model actually contains

A SaaS unit economics model links three drivers: what it costs to win a customer (CAC), how long that customer stays (churn and retention), and how much gross profit they generate while they stay (LTV). Each feeds the next, so an error in churn silently inflates LTV and makes CAC look affordable.

Build it bottom-up from operating drivers, never from a flat monthly growth percentage. In practice that means the unit economics tab pulls from three source tabs:

      1. MRR movement schedule: opening MRR, new, expansion, reactivation, contraction, churn, closing MRR, by month and by cohort.
      2. Sales and marketing cost ledger: mapped line by line to the general ledger, split by channel and by new versus existing customers.
      3. Gross margin build: revenue less hosting, third party API costs, payment gateway charges, and customer support and onboarding salaries.

If any of these is a typed-in assumption rather than a calculation from source data, the unit economics are a guess dressed as a model.

Which SaaS metrics sit around CAC, LTV and churn?

Investors read CAC, LTV and churn alongside a small set of efficiency metrics. Define each once in the model’s inputs tab so every output uses the same definition.

Core SaaS metric definitions used in the model

Ranges are market estimates, not regulatory thresholds; benchmark against your stage and segment. ARR should exclude one-time implementation fees, usage overages that are not contracted, and GST.

How to calculate SaaS CAC correctly

Customer acquisition cost is total sales and marketing spend in a period divided by new customers acquired in that period. The formula is simple; the discipline lies in what goes into the numerator and whether the period matches the sales cycle.

CAC = Total sales and marketing spend in a period / new customers acquired. Build two versions and show both to investors:

CAC variants and when to use them

      VariantNumerator includesUse it forCommon error
Paid CACAd spend, agency fees onlyChannel decisionsPresented to investors as “CAC”
Blended CACAll S&M cost including salaries, tools, commissionsInvestor reporting, LTV:CACExcluding founder time spent selling
Fully loaded CACBlended plus allocated overhead (rent, HR) for S&M staffBoard and diligenceDouble counting overhead in opex
Lagged CACPrior period spend / current period new customersSales cycles over 60 daysUsing same-month spend for enterprise deals

Three adjustments matter for Indian SaaS companies:

      • Split S&M spend between acquisition and retention. Customer success salaries usually belong in cost of revenue or retention, not CAC.
      • Use spend net of recoverable GST. Input tax credit on ad and tool spend is recoverable under Section 16 of the Central Goods and Services Tax Act 2017; including GST inflates CAC by up to 18%.
      • Include withholding tax borne on foreign vendor payments if the company grossed it up. A grossed-up Section 195 liability is a real acquisition cost.

How do you calculate CAC by channel?

Blended CAC hides which channels pay back. Split spend and new customers by source (paid search, paid social, outbound, partners, events, organic) and calculate CAC and payback for each.

      1. Tag every new customer with a first-touch and a last-touch source in the CRM.
      2. Allocate shared costs (SDR salaries, marketing tools, content) on a documented key, such as share of qualified leads by channel.
      3. Treat organic and referral as near-zero media cost but not zero CAC: content and SEO salaries belong there.
      4. Compare channel CAC to the LTV of customers from that channel, because partner-sourced customers often retain better than paid ones.

Present channel CAC as a range across attribution methods. Investors accept attribution uncertainty; they do not accept a single precise number with no method behind it.

How to model churn: logo churn, revenue churn and cohorts

Churn modelling should start from cohort retention curves, not a single monthly churn percentage. A blended rate hides the fact that churn is usually highest in the first three to six months and flattens afterwards, which changes LTV materially.

      Track four measures, monthly:

      • Logo churn: customers lost / customers at start of period.
      • Gross revenue churn: (churned MRR + contraction MRR) / opening MRR.
      • Gross revenue retention (GRR): (Starting MRR minus Contraction minus Churn) / Starting MRR.
      • Net revenue retention (NRR): GRR plus expansion MRR / opening MRR.

Report both, because NRR alone can flatter a weak base. An NRR of 110% built on two large expansions can coexist with a GRR of 80%, which tells an investor the base is leaking.

      Voluntary versus involuntary churn

Separate customers who decide to leave (voluntary) from those lost to failed payments (involuntary). Involuntary churn is often a payments problem, not a product problem, and is cheaper to fix.

For Indian card-based recurring billing, the Reserve Bank of India (RBI) e-mandate framework requires an additional factor of authentication (AFA) at registration, with subsequent recurring debits up to ₹15,000 allowed without AFA and a pre-debit notification to the cardholder (RBI circular DPSS.CO.PD No.447/02.14.003/2019-20 dated 21/08/2019, as amended; limits revised for specific categories in later circulars, verify current limits). Plans above the limit need customer authentication on each debit, which raises failed renewals. Model involuntary churn as its own line and test the effect of moving high-value plans to annual invoicing, UPI AutoPay or NACH mandates.

      Leading indicators that predict churn

Cohort tables show churn after it happens. Add leading indicators to forecast it:

      • Product usage decline (weekly active users per account, core feature usage) over 30 to 60 days.
      • Support ticket spikes or unresolved escalations.
      • Champion change: the buying contact leaves the customer organisation.
      • Seat contraction or downgrade requests before renewal.
      • Late payment or repeated card failures.

Score accounts on these signals and use the health score to split renewals into at-risk and safe pools in the forecast. A survival or logistic regression model on two or more years of data improves accuracy, but a weighted health score is enough for most companies before Series B.

How do you build a cohort retention table?

Group customers by the month they first paid. For each cohort, record surviving MRR in month 1, 2, 3 and so on as a percentage of starting MRR. Read down the columns to see whether newer cohorts retain better than older ones. Fit a decay curve to the averaged column, and use that curve, not a flat rate, to drive forward churn.

Annual churn varies widely with customer size and contract length: enterprise SaaS on multi-year contracts retains far better than SMB SaaS on monthly plans. Benchmark against companies in your own segment and pricing model, not a blended industry figure.

How to calculate SaaS LTV without overstating it

LTV is the gross profit a customer generates over their expected life. Use average revenue per account multiplied by gross margin, divided by churn rate. Using revenue instead of gross profit, or an optimistic churn rate, are the two fastest ways to overstate it.

The standard formula: LTV = (Average MRR per customer x Gross margin %) / Monthly churn rate.

      Example in INR: ARPA of ₹40,000 per month, gross margin 75%, monthly revenue churn 2%. LTV = (40,000 x 0.75) / 0.02 = ₹15 lakh.

Apply three controls before presenting this number:

      1. Cap the lifetime. At 1% monthly churn the formula implies an 8 year life. Cap at 5 years (60 months) unless you have cohort data that long.
      2. Discount it. Apply a monthly discount rate (for example, your cost of equity divided by 12) so a rupee in year five is not counted at par.
      3. Use cohort-specific churn. Recent cohorts’ early churn is the honest input, not the company’s lifetime average.

      Expansion-adjusted and cohort-based LTV

The simple formula ignores expansion revenue. Where customers upgrade, add seats or grow usage, an expansion-adjusted version is closer to reality:

LTV = (ARPA x gross margin) / (revenue churn rate minus expansion rate)

This version breaks down when expansion exceeds churn (net negative churn), because the denominator turns zero or negative and LTV becomes infinite. Do not present an uncapped number in that case.

The more defensible method is cohort-based LTV: sum the actual gross profit per customer each cohort has generated month by month, then extend the curve using the fitted retention decay up to the 60 month cap and discount it. This uses observed behaviour rather than an assumed constant churn, and it is the method most late-stage diligence teams rebuild.

LTV for export SaaS billed in foreign currency

For Indian companies billing in USD, EUR or AED while incurring costs in INR, gross margin moves with the exchange rate. Model LTV in the billing currency, convert at a stated planning rate, and run a sensitivity at plus and minus 5% on the rate. Realisation of export proceeds is subject to the Foreign Exchange Management Act (FEMA) 1999 and the Foreign Exchange Management (Export of Goods and Services) Regulations 2015 as amended (RBI has consulted on replacement regulations; verify the version in force); confirm the realisation timeline applicable to your invoices, as delayed realisation stretches cash payback.

LTV to CAC ratio and CAC payback: benchmarks investors use

LTV:CAC tells you whether acquisition creates value; CAC payback tells you whether you can afford it in cash. Investors look at both, because a 5:1 ratio with a 30 month payback can still run a company out of money before the value arrives.

CAC Payback (months) = CAC / (Average new MRR per customer x Gross margin %).

Unit economics benchmarks by segment (indicative)

SegmentTarget LTV:CACTarget CAC paybackTypical sales motion
SMB, self-serve3:1 or higherUnder 12 monthsProduct-led, paid digital
      Mid-market3:1 to 5:112 to 18 monthsInside sales
Enterprise3:1 or higher18 to 24 monthsField sales, long cycles
      Usage-based / APITrack NRR firstUnder 12 monthsDeveloper-led

Benchmarks are industry estimates; treat them as reference ranges, not targets set by any regulator. A ratio above 5:1 is often read as underinvestment in growth rather than strength.

      Sensitivity and scenario analysis

A single LTV:CAC figure invites the question “what if churn is higher?” Answer it in the model. Build a two-way data table with monthly churn on one axis and blended CAC on the other, showing LTV:CAC in each cell.

Illustrative LTV:CAC sensitivity (ARPA ₹40,000, gross margin 75%, 60 month cap ignored)

Monthly churnCAC ₹4 lakhCAC ₹5 lakhCAC ₹6 lakh
      1.5%5.0x4.0x3.3x

      3.0%2.5x2.0x1.7x
      4.0%1.9x1.5x1.3x

Add three named scenarios (base, downside, upside) that flex churn, conversion rates and CAC together, and show runway under each. Investors use the downside case to size the round.

Step by step: building the SaaS CAC LTV churn model in a spreadsheet

Build the model in six tabs, each feeding the next, with live formulas throughout. Every assumption sits in one inputs tab; every output traces back to a source data tab tied to your trial balance.

      1. Inputs: pricing, plan mix, conversion rates by funnel stage, hiring plan, discount rate.
      2. Customer data: export of billing records (customer ID, start date, MRR by month, plan, churn date). This is the source of truth.
      3. Cohort retention: pivot of customer data into a cohort by month matrix for logos and MRR.
      4. MRR bridge: Ending MRR = Starting MRR + New + Expansion + Reactivation minus Contraction minus Churn, by month.
      5. S&M ledger: GL-mapped spend, split by channel and acquisition versus retention, net of GST credit.
      6. Unit economics output: CAC (all variants), GRR, NRR, LTV (capped, discounted), LTV:CAC, payback, by cohort and by segment.

Add a reconciliation check row: total revenue in the MRR bridge for the financial year must match revenue in the audited Profit and Loss statement within a defined tolerance. Investors run this check; run it first.

Linking unit economics to the three-statement model

Unit economics should drive the Profit and Loss statement, balance sheet and cash flow, not sit beside them. New customers from the funnel feed the MRR bridge; the MRR bridge drives revenue; S&M spend from the hiring plan drives CAC; billing terms (monthly versus annual upfront) drive deferred revenue and collections. The cash flow statement then shows runway, which is what CAC payback ultimately constrains.

      Diligence checklist for unit economics

Before a data room opens, have these ready:

      1. Raw billing export with customer IDs, MRR history and churn dates.
      2. Cohort tables for logos and MRR, monthly and by segment.
      3. S&M mapping from general ledger to CAC, with classification notes.
      4. Gross margin build with each cost of revenue line sourced.
      5. Reconciliation of MRR bridge revenue to audited revenue for each financial year.
      6. Definitions sheet for every metric shown in the pitch deck.

How Indian accounting and tax rules change your model inputs

Indian SaaS companies face three adjustments that US-centric templates ignore: commission capitalisation under Ind AS 115, GST treatment of export revenue, and withholding on foreign acquisition spend. Each shifts CAC, gross margin or cash payback.

Indian adjustments to SaaS unit economics inputs

      ItemRuleEffect on modelAction
Sales commissionsInd AS 115, paras 91 to 94 (incremental costs of obtaining a contract)Commissions may be capitalised and amortised in books, but CAC should use cash spendReconcile book S&M to cash S&M
Export of SaaSSection 2(6) and Section 16, Integrated Goods and Services Tax Act 2017 (zero-rated supply)Export ARPA excludes GST; domestic invoices add 18% GST that is not revenueModel ARPA ex-GST
Foreign ad and tool spendWithholding on payments to non-residents (Section 195, Income-tax Act 1961; corresponding provision under the Income-tax Act 2025 from 01/04/2026)Grossed-up tax raises CACFlag grossed-up amounts
Deferred revenue on annual plansInd AS 115 (or AS 9 for non-Ind AS companies)Cash collected upfront differs from MRRKeep billing and revenue tabs separate

Ind AS applies to listed companies and unlisted companies with net worth of ₹250 crore or more, and their holding and subsidiary companies (Rule 4, Companies (Indian Accounting Standards) Rules 2015). Most early-stage SaaS companies follow Accounting Standards under the Companies (Accounting Standards) Rules 2021, where commission capitalisation is generally not available. The 6% equalisation levy on online advertising was withdrawn by the Finance Act 2025 with effect from 01/04/2025 (verify against the notified Act for spend in your model period).

The Income-tax Act 2025 replaced the 1961 Act from 01/04/2026. Section references for withholding have been renumbered; confirm the mapping before citing in investor documents.

Common mistakes that distort CAC, LTV and churn

These five errors account for most of the unit economics restatements we see during fundraise diligence. Each is cheap to fix before a term sheet and expensive after.

      1. Revenue-based LTV. Using ARPA without gross margin overstates LTV by 25% to 40% for typical SaaS margins. Always multiply by gross margin.
      2. Paid CAC presented as CAC. Excluding sales salaries makes CAC look a fraction of reality. Show blended CAC as the headline.
      3. Blended churn across segments. An enterprise logo with low churn averages away SMB leakage. Segment churn by plan or ACV band.
      4. Model that does not tie to books. If MRR bridge revenue does not reconcile to audited revenue, every downstream metric is challenged. Reconcile annually and quarterly.
      5. GST-inclusive figures. Treating GST-inclusive invoice values as revenue or GST-inclusive spend as CAC distorts both sides by up to 18%.

If you are preparing for a raise, our fundraise readiness team can review your unit economics against investor diligence standards.

      Frequently Asked questions

Q: Is GST included when calculating SaaS CAC in India?

A: No. Use spend net of recoverable input tax credit. GST paid on ad spend and SaaS tools is generally creditable under Section 16 of the CGST Act 2017, so including it overstates CAC.

Q: How is export SaaS revenue treated for GST?

A: It is zero-rated if it qualifies as export of services. The conditions sit in Section 2(6) of the IGST Act 2017, and supply can be made under a Letter of Undertaking without payment of IGST. Model export ARPA without GST.

Q: Are sales commissions part of CAC if they are capitalised under Ind AS 115?

A: Yes, on a cash basis. Ind AS 115 changes when the expense hits the Profit and Loss statement, not whether it was an acquisition cost.

Q: How long does it take to build a SaaS unit economics model?

A: Two to four weeks for a first version with clean billing data. Most of the time goes into cleaning customer IDs and mapping the general ledger, not into formulas.

Q: What documents are needed to build the model?

A: A billing system export with customer level MRR history, the trial balance and general ledger for S&M and cost of revenue, the payroll register by department, and audited financial statements for reconciliation.

Q: Does withholding tax on Google or Meta ad payments affect CAC?

A: Only if the company bears it. Where payments to non-residents attract withholding and the company grosses up, the grossed-up tax is part of CAC. Check treaty position and the Income-tax Act 2025 section mapping.

Q: Should founder salaries be included in CAC?

A: Include the share of founder time spent selling, especially before a sales team exists. Excluding it makes early CAC look unrealistically low, and investors will adjust it anyway.

Q: What is the difference between GRR and NRR?

A: GRR measures retained revenue excluding expansion and cannot exceed 100%. NRR adds expansion and can exceed 100%. Investors read GRR as the health of the base.

Q: How should churn be modelled for annual contracts?

A: Model churn at renewal dates, not monthly. An annual contract cannot churn mid-term in most cases, so monthly churn rates understate risk at renewal months and overstate it elsewhere.

Q: Does DPIIT recognition change how unit economics are reported?

A: No. DPIIT recognition affects tax and compliance benefits, not the calculation of CAC, LTV or churn.

Q: What happens if an investor’s rebuilt numbers differ from ours?

A: Expect a valuation or terms discussion. Reconcile to books before the data room opens and document every classification choice so differences can be explained, not just defended.

Q: How do Indian SaaS companies with a US holding structure report unit economics?

A: Report at the consolidated level in the reporting currency, usually USD, with Indian subsidiary costs translated. Transfer pricing charges between the entities should not flow into CAC twice.

Q: How should ESOP cost for sales staff be treated in CAC?

A: Exclude non-cash ESOP expense from headline CAC and show it separately. Investors generally assess CAC on cash spend.

Q: What is a good SaaS quick ratio?

A: Four or higher is the common benchmark. It means four rupees of new and expansion MRR for every rupee lost to churn and contraction.

Q: How is involuntary churn different from voluntary churn?

A: Involuntary churn comes from failed payments, not customer decisions. In India, RBI e-mandate rules on card recurring payments above the AFA exemption limit make it a material line for higher-priced plans.

Q: Can LTV be calculated if net revenue retention is above 100%?

A: Not with the simple formula. Use cohort-based LTV with a capped lifetime and a discount rate.

Q: What is the magic number in SaaS?

A: Annualised quarterly revenue increase divided by prior quarter S&M spend. Above 0.75 generally signals efficient spend.

Q: Is a 3:1 LTV:CAC ratio required to raise funding?

A: No regulator or rule requires it. It is a market benchmark; investors weigh it alongside payback, growth rate and NRR.

      Conclusion

A SaaS CAC LTV churn model earns investor trust when every metric traces back to billing data and audited books. Build churn from cohorts, LTV from gross margin with a capped lifetime, and CAC on a blended, cash basis net of GST. Then reconcile to the Profit and Loss statement before anyone else does.
